CHAPTER 6 - PROTOCOL 2

Ceiling Mapping

TIME60-75 minutes
OWNERPrincipal with leadership team or coach
ARTIFACTThree-zone influence map + leverage question
SUCCESS CRITERIA
  1. The map distinguishes direct, extended, and system-embedded influence.
  2. Claims are supported by observable evidence.
  3. Gaps and fragile dependencies are visible.
  4. The team identifies one zone where influence should be transferred or embedded.
IMPLEMENTATION STEPS
01

Define the priority

Name the practice, commitment, or result whose reach you want to understand.

02

Map three zones

Place evidence in direct influence, influence carried through others, and influence embedded in routines or systems.

03

Test the map

Look for missing groups, inconsistent reach, unsupported assumptions, and places where influence disappears over time.

04

Select the leverage zone

Choose one part of the map to extend, transfer, or strengthen and define the next evidence.

REFLECTION PROMPTS
  • Where is my influence broad but shallow?
  • Who already carries the work without formal recognition?
  • Which part of the map would collapse after a leadership transition?
EQUITY GUARDRAILS
  • Influence is not control; preserve professional agency and dissent.
  • Include informal leaders and contributions across roles.
  • Do not expand influence by increasing surveillance, workload, or dependence.
